Licences don't change how people work. An adoption plan does.
A phased programme for rolling out Microsoft 365 Copilot: make your data safe first, prove value with real numbers, then scale through your own people. Tailored to your organisation, with strategic guidance while your team runs it.
- Microsoft 365 Copilot
- Change management
- Data readiness
- Champions network
- Value measurement
Switching Copilot on is easy. Getting value from it is not.
Copilot finds what people shouldn't see
Copilot can reach everything a user already has access to. Loose SharePoint and OneDrive permissions that nobody noticed before suddenly show up in answers.
A bad first impression spreads
If one department tries it on the wrong tasks and gives up, it can take many months to win them back. Early use cases need choosing with care.
Usage isn't value
Prompts sent and licences activated tell you nothing about time saved. A finance director won't fund a wider rollout on activity numbers.
People first. Evidence always.
A few rules that hold at every stage, whatever the size of the organisation.
Adoption is a people problem
The technology works once the data is ready. Changing how people work is the hard part, so that is where the plan spends its effort.
Leaders go first
A senior sponsor who visibly uses Copilot does more than any communication campaign.
Role-based, not generic
“Here is what it does for a finance analyst” lands. “Here is what AI can do” doesn't.
Measure value, not activity
Time saved and better work are the signal. Every licence decision links back to those numbers.
Six phases. Each one ends with a gate.
You move to the next phase when the evidence says you are ready, not when the calendar says so. That is what keeps a rollout from outrunning its value.
- Phase 0 Gate
Foundations
Make your data and policies safe, and capture a baseline, before anyone gets a licence.
- Phase 1 Gate
Explore
Learn what works in your organisation, with a small group chosen across roles and attitudes.
- Phase 2 Gate
Prove the use case
Turn anecdotes into evidence your finance director will accept.
- Phase 3 Gate
Grow on demand
Let teams ask for Copilot while a champions network builds the habits.
- Phase 4 Gate
Scale
Move from a pilot budget to a funded, company-wide programme.
- Phase 5 Gate
Sustain and improve
Keep value growing as Copilot and your workforce change.
A plan built for your organisation, not a slide deck.
An adoption plan for your organisation
Phases, gates, timings and owners, set from your own baseline rather than someone else's rollout.
A data readiness review
Permissions, oversharing, sensitivity labels and data policies, checked before Copilot can surface them.
A measurement model
Baseline, reach, depth and value, so decisions about licences rest on numbers.
A champions and learning design
A champions programme with clear roles, and learning built around roles and confidence levels.
A 90-day launch checklist
What has to happen in the first three months, who owns it, and when to adjust the plan.
Governance for agents
An owner, a review and a retirement route for every custom agent before it reaches production.
The plan and the platform, handled by the same people.
Most adoption advice stops at training. We also build on the platform itself: data policies, Copilot Studio agents and their governance. So when the plan says "fix permissions first" or "govern every agent", we can do that work too, rather than hand you a list.
Common questions
Is this only for Microsoft 365 Copilot?
It is built for Microsoft 365 Copilot and works for similar AI assistants too, because the hard part of adoption is people and data, not the product.
Do we need to have bought licences already?
No. The first phase comes before licences: a sponsor, clear outcomes, data readiness and a baseline. Buying licences before that is one of the most common ways a rollout stalls.
Is the plan a template?
It starts from a clear, phase-by-phase structure, then every phase, gate and target is tailored to your organisation. Durations and targets come from your own baseline, not from a benchmark.
Who runs the programme?
Your team runs it day to day: the sponsor, the programme lead and the champions. We stay involved at strategy level, reviewing progress at each gate, adjusting the plan and advising on what comes next.
How long does it take?
The first 90 days take you from foundations to a pilot group and the first use cases being measured. The pace after that depends on your size, your licence budget and what the evidence shows.
What does it cost?
The first conversation is free. The adoption plan and our strategic support are a paid engagement, scoped to your organisation's size and needs. We agree the scope and price with you before any work starts.
Planning a Copilot rollout?
Start with a free conversation about your outcomes, your data and your people. We'll tell you honestly where you're ready and where you're not.
